This shared-ownership model kept quality decisions close to the engineers building each feature and let coverage scale with the delivery pace instead of lagging behind it. The engagement began by building an automation framework to absorb the repetitive regression suite that had been eating whole sprints. As automated coverage grew across the core user journeys, manual effort shifted toward higher-value work: risk-based exploratory testing on the areas most likely to break, and scenario testing aligned to PCI-DSS and other regulated-path requirements the bank clients cared about most. A clear defect escalation path underpinned the model. Issues were triaged by severity and business risk, with regulated and payment-critical paths routed for immediate attention and a defined hand-off back to the client's engineering leads. This gave the internal QA team room to focus on test strategy and release readiness rather than day-to-day regression firefighting.
