The Challenge

A 45-store regional retailer was running a decade-old eCommerce platform that suffered 14+ hours of downtime per month, causing an estimated $180K in lost revenue each quarter. Black Friday outages had become a recurring crisis.

Our Solution

Migrated the legacy monolithic platform to a headless commerce architecture on AWS with auto-scaling, blue/green deployments, and real-time monitoring.

We conducted a full technical audit of the existing platform before writing a single line of migration code. The legacy system had tightly coupled front-end and back-end layers with no rollback capability — every deployment was a gamble. We rebuilt the commerce layer using a headless architecture (Next.js storefront + Commercetools backend), migrated 8 years of order and customer data to a new PostgreSQL cluster, and stood up a blue/green deployment pipeline in AWS ECS so future releases carry zero downtime risk. The migration was executed in phases over 8 weeks. Traffic was cut over gradually — 10%, 25%, 50%, 100% — with automated rollback triggers on error rate thresholds. The final cutover took 12 minutes.
